Why Technology Roadmaps Matter More Than Ever

Every piece of technology has an expiration date. The organizations that struggle aren’t the ones with aging technology. They’re the ones that never planned for it. Windows 10 was simply the latest reminder.

Over the past year, healthcare organizations have spent significant time evaluating Windows 10 upgrades, Extended Security Updates (ESU), workstation replacements, and application compatibility. Those conversations were important, but they also highlighted a much bigger issue.

Technology doesn’t stand still. Neither should your planning.

Technology Isn’t Just Changing. It’s Changing Faster.

Five years ago, most organizations could reasonably predict their technology needs several years into the future. Today, the pace of change is accelerating.

Artificial intelligence is reshaping endpoint devices, servers, storage platforms, and data centers. Cybersecurity threats continue to evolve. Cyber insurance requirements continue to become more rigorous. Regulatory expectations continue to increase. Vendors are changing licensing models and accelerating product lifecycles. Forbes reported on the attacks that happened when technology reached end of life and warned about no patches available.

Technology planning has become much more complex than simply deciding when to replace a server or refresh a fleet of laptops. Healthcare organizations need a roadmap that connects technology decisions to business priorities.

A Budget Is Not a Roadmap

One of the biggest misconceptions I see is treating the annual IT budget as the technology strategy. They’re not the same thing.

  • A budget answers one question. What can we afford this year?
  • A technology roadmap answers a very different question. What should we be preparing for over the next three to five years?

Those are two completely different conversations. A roadmap allows organizations to spread investments over time, reduce emergency purchases, improve budgeting accuracy, and align technology refreshes with operational goals.

Without one, technology decisions often become reactive instead of intentional.

It’s Bigger Than Workstations

One client experience has always stuck with me.

Real Client Example

We began conversations with a multi-location ambulatory surgery center and witnessed them spending months planning and budgeting for a workstation refresh. They evaluated devices, developed a deployment schedule, secured funding, and executed the project successfully.

What they didn’t realize was that one of their firewalls had quietly reached the end of support. The workstation refresh wasn’t the greatest technology risk facing the organization. The unsupported security infrastructure was the biggest risk.

Rather than treating it as another unexpected expense, we incorporated the firewall replacement into a broader technology roadmap. This strategy gave leadership visibility into what else was approaching end of life, allowed them to prioritize investments based on risk and business impact, and build those costs into future budget cycles.

The Outcome

The organization moved from reacting to individual technology events to having a multi-year view of what needed attention, when it would need attention, and how to budget for it before it became urgent. 

This type of risk is becoming increasingly visible. In 2026, CISA, the FBI, and the UK’s National Cyber Security Centre warned(opens in new tab) that nation-state threat actors are actively targeting end-of-support edge devices, including firewalls, routers, VPN gateways, and load balancers. CISA has also directed federal agencies to identify and ultimately remove unsupported edge devices from their environments. While those requirements apply specifically to federal agencies, the underlying lesson applies to every organization: lifecycle management is part of cybersecurity.

That’s why technology roadmaps have to look beyond the project directly in front of you. Every organization should understand the lifecycle of its:

  • Servers
  • Storage infrastructure
  • Firewalls
  • Wireless networks
  • Backup platforms
  • Business applications
  • Cybersecurity solutions
  • Cloud platforms

Every one of those technologies will eventually require attention. The question isn’t whether they’ll need to be replaced. The question is whether you’ll replace them on your schedule or because circumstances forced your hand.

AI Is Changing the Planning Conversation

Artificial intelligence isn’t just introducing new software. It’s changing the infrastructure required to support it.

Security vendors are embedding AI into detection and response platforms. Organizations making technology investments today should ask themselves an important question. Are we solving today’s problem? Or are we preparing for where our organization will be three to five years from now? Good roadmaps don’t try to predict every technology trend. They create flexibility to adapt when those trends arrive.

Technology Decisions Are Business Decisions

One lesson has become increasingly clear over the last several years. Technology should never dictate your business strategy. Your business strategy should dictate your technology investments.

Technology exists to support patient care, improve employee productivity, reduce organizational risk, and enable long-term growth. When technology planning starts with business priorities instead of hardware specifications, organizations consistently make better decisions.

Don’t Wait for a Crisis

The most expensive technology projects are rarely the ones you planned. They’re the ones you didn’t.

  • Unexpected server failures
  • Unsupported firewalls
  • Aging storage platforms
  • Emergency hardware purchases
  • Cybersecurity incidents

These situations become disruptive not because they happened. They become disruptive because they weren’t expected. Technology debt behaves much like financial debt. The longer you ignore it, the more expensive it becomes.

Planning ahead won’t eliminate every surprise. But it dramatically reduces the number of surprises that could have been avoided.
